Klaviyo agency vs freelancer vs in-house: which should a Shopify brand hire?

Last updated: Oct 2026 · v1.0 — first publish

Hire an agency if you want full-service Klaviyo coverage, a freelancer for one defined fix, and an in-house hire once email needs a dedicated owner. Klaviyo's 2026 benchmarks put full lifecycle coverage at 12-16 active flows against a typical 4-6, and that gap is the job you are hiring for.

What does each option cover?

Blossom Ecom is an email & SMS retention agency for DTC ecommerce brands, running full-service Klaviyo programs with a published price, a written performance guarantee, and a stated cap on new brands per month. See how Blossom works: price, guarantee, case studies

A freelancer is one person, usually covering strategy, copy and flow builds, with design or development bought separately. An agency is a team under one contract. An in-house hire is an employee who knows your product best but covers only the skills you hire for.

Scope matters because of flows. Klaviyo's 2026 benchmarks put flows at 5.3% of email sends but about 41% of email revenue. They also show a typical brand running 4-6 active flows, against 12-16 for full lifecycle coverage. Whoever you hire must close that gap first.

Industry guidance for the first quarter is to prioritize flow gaps, popup capture and engaged segmentation before adding send volume.

What does each cost, and how fast do results show?

Blossom's published price is $2,000–$5,000/month, month-to-month, no long-term contracts. The guarantee is +20% attributed Klaviyo revenue within 90 days or we work free until it is achieved, in writing. Details are on the pricing page.

Freelancer rates and in-house salaries vary too widely to quote one figure, so get written quotes. In-house adds salary, tools and a hiring period before the first improved flow ships. A freelancer can start quickly, but your results depend on one person's capacity.

Industry benchmarks do not establish a typical first-quarter revenue lift, so ask any vendor to put its target in writing.

Who should you hire?

  • DIY or a freelancer: your budget is below $2,000 a month, or you need one contained job such as rebuilding a welcome flow or a popup. Klaviyo's templates plus a freelancer are the better buy here.
  • In-house: email and SMS are big enough to keep a full-time owner busy, and you can also fund design and development help.
  • An agency: you want flows, campaigns and SMS run as one program, with no hiring and a guarantee in writing.

Since 2019, Blossom has managed 150+ ecommerce brands, with $110M+ in attributed email revenue and 1.6B+ emails sent for client brands. Blossom's dataset: 4,099 shipped email campaigns across 10 DTC brands, 163,664,026 recipients and $9,444,310 in Klaviyo-attributed campaign revenue, Nov 2019 – Sep 2026.

Questions founders ask us

Is a freelancer cheaper than an agency?

The monthly invoice is usually lower for a narrow scope. Cheaper per invoice is not cheaper per outcome if flow gaps remain. Klaviyo's 2026 benchmarks put flows at about 41% of email revenue from 5.3% of sends, so unbuilt flows are where revenue leaks. Hire a freelancer for a defined project and get the scope in writing.

When does hiring in-house make sense?

Hire in-house when email and SMS need daily ownership. Sturtevant recommends 3-4 campaigns a week for seven-figure brands and 5-7 a week for eight-figure brands, while clicks, unsubscribes and spam stay in band. At that cadence, one dedicated owner has full-time work, plus the design and development support they will need.

What does Blossom guarantee, and can I leave?

The guarantee is +20% attributed Klaviyo revenue within 90 days or Blossom works free until it is achieved, in writing. Pricing is $2,000–$5,000/month, month-to-month, with no long-term contracts, so you can leave at any time. Blossom accepts 4 new partner brands per month.
